Rebuilding a Live Military Apparel Store on Shopify in 18 Days
A profitable military apparel store had under three weeks to move off a retiring Shopify theme without losing a sale. We relaunched it two days early with a first sale on day one, then added branch-based navigation, a full tracking stack and a landing page that routes unit and bulk orders straight into the CRM.

Introduction
A veteran-founded apparel brand outfits soldiers and entire units with custom, military-inspired gear, online and from its store inside a major Army post exchange. The business was already selling every day when its Shopify theme was scheduled to be retired, which meant a new store had to be live in under three weeks with no room for lost orders.
We rebuilt the store, launched it two days ahead of the deadline and made the first sale the same day. Over the following months we added the navigation, tracking and lead-capture tools the brand needed to scale beyond a single division.

About the client
Founded by a retired Command Sergeant Major, the brand sells military-inspired apparel, caps and accessories, and runs custom unit “Swag Shops”: dedicated storefronts where a unit’s soldiers can order gear carrying their own insignia. Its core audience is current and former soldiers, starting with the 101st Airborne Division.

The challenge
- A hard, non-negotiable deadline: the store’s Shopify theme was being retired, so the new site had to be live within three weeks.
- A live store with active sales, so every product, collection, payment method and shipping rule had to carry over and checkout had to work on day one.
- A brand that had to feel rugged, unmistakably American and military-grade to an audience that can spot anything fake instantly.
- More than 30 unit swag shops that customers needed to find by division, brigade and battalion.
- Paid advertising was about to start, so the store needed full analytics and ad pixels, and it had to convert cold traffic.
- No dedicated path for units wanting their own swag shop or a bulk order, the brand’s biggest growth opportunity.

Phase 1: a new store in 18 days
We moved from kickoff to an approved design direction in five days. The moodboard, “rugged and distinctly American”, was approved the day it was presented, and the build ran on a fast, mobile-first Shopify theme chosen to scale with the catalog.
- A homepage built around the brand’s two businesses: apparel and unit swag shops, with a mega menu, unit highlights and a “Start a Swag Shop” call to action.
- Every product, testimonial and collection migrated, with 30+ unit swag shops mapped to their own pages.
- Our Story, FAQ, contact and legal pages, a “Bulletproof Guarantee”, a highlight for the on-post retail store, and live chat.
- Checkout, payments and shipping verified end to end before cutover, so the switch was invisible to customers.

Phase 2: navigation built for units
With the store live, we reorganized roughly 50 unit collections into 12 military branches and rebuilt the navigation around them, so a soldier can go from their branch to their battalion’s gear in a couple of clicks.
- A “Shop by Swag” mega menu the client can edit without code, with a how-to guide for the team.
- 11 new branch category pages, from Infantry and Aviation to Military Police and Air Defense Artillery.
- A “Visit Our Store” banner for the on-post shop and standardized in-store pickup.
- A collapsible FAQ page, a blog ready for content, and fixes to mobile carousels and product badges.
- GA4 and Google Search Console set up, plus Meta, Instagram and TikTok pixels and a new TikTok ad account, ready for paid campaigns.

Phase 3: a landing page that captures unit orders
Units wanting their own swag shop or a bulk order had no clear way in. We designed and built a dedicated “Build Your Swag Shop” landing page that explains both programs in one scroll and ends in a single conversion point.
- A six-step “We Make It Easy” timeline, from request to mockups to launch, so units know exactly what happens next.
- Two clear paths side by side: start a swag shop, or start a bulk order.
- A multi-step conditional form whose first question routes the visitor to swag shop or bulk-order questions.
- Every submission creates a contact in the CRM automatically, so no lead is lost in an inbox.
- A message from the founder and the one-year “Battle Worn Guarantee” to close the sale on trust.
- A new site-wide distressed footer and a global fix for horizontal scrolling on mobile.

- The new store went live two days ahead of a hard deadline, 18 days after the scope was signed.
- First sale on the new store on launch day, with zero downtime for a business selling every day.
- 30+ unit swag shops migrated and organized into 12 branches, with 11 new branch category pages and an editable mega menu.
- A complete tracking stack (GA4, Search Console, Meta and TikTok pixels) in place before paid campaigns began.
- An automated B2B pipeline: every swag shop and bulk-order request now lands in the CRM as a contact.
